What interviewers are assessing

  • Slippage honesty: how early you saw it, how early you said it, and whether your recovery plan was real re-planning or optimistic compression that slipped again a fortnight later.

1. Tell me about a project that slipped. When did you know, and what did you do?

Why it's asked: The defining PM question, and the when-did-you-know clause is its heart: slippage is survivable, discovered-late slippage is a competence verdict, and reported-late slippage is an integrity one. Interviewers want detection mechanics, disclosure speed, and a recovery that changed the plan rather than the tone.

How I knew: not from the plan, from the leading indicator I'd built into it. The fit-out contractor's weekly completion certificates had run three for three on time; in week nine they asked to 'bundle' two certificates into the next week. One late certificate is noise. A request to change the measurement rhythm is signal — I'd seen that move before. I spent two days verifying: site walk with the contractor's own foreman, cross-checked against the mechanical-and-electrical sub-schedule, and the honest position was a three-week slip on floors two and three, which cascaded into our staggered move plan.

What I did with it, in order: told my sponsor within 48 hours of verifying — with options, not just the problem. Option one, compress the snagging window and hold the date: genuine risk of moving people into an unfinished building. 2. Two senior stakeholders wanted opposite things from your project. Talk me through it.

Why it's asked: The zero-authority squeeze: both parties outrank you, both are 'right' from their seat, and the project pays for every week the collision continues. Interviewers listen for structured de-escalation — surfacing the real disagreement, making the trade-off explicit, and getting a decision made at the right level without burning either relationship.

On a council case-management rollout, our head of adult social care and our IT security lead spent six weeks in polite deadlock — and the project's go-live sat inside the deadlock.

The collision: social care needed workers to access case notes on tablets in residents' homes — that was half the business case. Security's position was that unmanaged home networks and shared devices made field access the biggest data risk in the programme, and their sign-off was mandatory. Both were doing their jobs. Meetings kept ending in 'let's explore options', which is how deadlock sounds in the public sector.

What I did: first, separated the positions from the requirement underneath each. Social care's real requirement wasn't tablets — it was not making workers drive back to the office between visits. Security's real requirement wasn't no-field-access — it was no case data resting on devices they couldn't wipe.

Then I made the disagreement decidable: a one-page options paper — full field access with managed devices at £160,000 for the device estate; view-only access through a hardened portal with nothing cached locally, £38,000 and a four-week security assessment; or office-only, £0 and a permanently weakened business case. Each option had both leads' honest objections recorded in their own words — I drafted nothing on their behalf.

3. How do you control scope without becoming the person who always says no?

Why it's asked: Scope control's twin failure modes are silent accretion and reflexive refusal — and interviewers have watched both kill projects. They want a real mechanism (change control with visible cost) plus the diplomatic craft: how you keep stakeholders feeling served while the plan stays true. A worked example beats any philosophy.

The worked example: our CRM rollout for a membership organisation — 90,000 members, five departments, each arriving mid-project with genuinely good ideas. By month two I'd logged twenty-three change requests, and the previous project in that organisation had died exactly this way: two years of accommodating everyone, then cancellation.

The mechanism I ran: every request got a one-line cost in the same three currencies — days added, risk changed, and what it displaced. Not a committee, not a form with twelve fields; one line, within a week, from me. 'Events booking integration: eleven days, pushes go-live past conference season, displaces the payment-reconciliation work.' Then the requester chose: drop it, bank it for phase two, or take it to the sponsor if they believed it outranked the plan.

Every experienced PM has sat between a true amber-red and an audience invested in green — sponsors with boards to face, suppliers with invoices pending. Interviewers want to know your report told the truth, how you managed the fallout, and whether the honesty was systemised or heroic.

The substance: the supplier's integration milestone had 'passed' its test — but I'd been at the test, and it passed against a script that avoided the two message types that made up most of real traffic. Their programme manager's summary said on track. My own integration engineer's private view was three months of work remaining. Someone's version was going in my report, and they couldn't both be true.

What I did before the report: gave the supplier the chance to re-run the test against real traffic profiles with us in the room — framed as 'help me evidence your amber'. They declined the timing. That declination was itself evidence.

The report went red, with the reasoning attached: what the test had actually covered, the engineer's remaining-work estimate, and a recovery option — a descoped first go-live using manual dispatch for the two problem message types, protecting the peak-season date at reduced efficiency.

The fallout was real: the supplier's account director escalated to our operations director, called my report 'commercially damaging', and one uncomfortable meeting happened without me in it. What held: my sponsor, because the red came with evidence and options rather than adjectives. The supplier's next three months matched my engineer's estimate almost exactly.

Why it's asked: A method probe that filters recitation from practice: interviewers want to hear sequencing logic (dependencies before dates), who you involve and why, where contingency lives and how you defend it, and what you deliberately leave vague early. The phrase 'for real' invites the honest version — give it.

6. Tell me about a project you should have escalated sooner.

Why it's asked: The inverse of the slippage question, probing the failure most PMs actually have: holding a problem too long out of optimism or ownership pride. The strong answer names the week the escalation should have happened, the reasoning error that delayed it, and the personal trigger rule built since.

7. How do you run a project team you don't line-manage — including the member who deprioritises you?

Why it's asked: Matrix reality: your delivery depends on people whose objectives someone else sets. Interviewers listen for influence mechanics — early contracting with line managers, making project work visible in the member's own review cycle — and one honest story of the person you never fully won, and what you did instead.

8. What's the difference between managing a project and managing a programme — from your own experience?

Why it's asked: Asked at the step-up boundary: the textbook answer is table stakes, and the interviewer wants lived texture — the moment you realised benefit-level trade-offs across projects needed different instincts than delivery within one, ideally with the decision that taught you.

9. Tell me about closing a project down — either finished, or killed.

Why it's asked: Closure discipline is rare and diagnostic: interviewers probe whether benefits were actually measured after the applause, lessons genuinely moved into the next project, and — in the killed case — whether you could recommend your own project's cancellation when the case died. That last version is senior evidence few candidates carry.

10. Why project management — and what kind of projects do you not want to run?

Why it's asked: The second clause is the real question: PMs with a genuine practice know their shape — the environments where they're excellent and the ones they'd serve badly. A truthful exclusion ('I'm wrong for maintenance-mode portfolios') reads as self-knowledge and makes the rest of the interview more credible.
